Wooden boot grip style or otherwise highly concealable but "fat". By this I mean good size palm swell(s) and significant amount of wood in the front of the grip. My hands aren't large but I like a handful of grip without the grip printing badly under a shirt. I've looked at the Ahern, Spegel, Altamont, Eagle SS, Esmeralda (not sure if she makes grips for K frame) web sites. Hard to determine if any make grips as I described.

From what you describe, the Ahrends Tactical may do.
Has the requisite "fat" feel and most important an exposed backstrap.

L 3 inch K 2.5 and J 1.9 inch

Altamont balances well with a 3 inch full lug

Grasshorns work for me on the K and J
Be sure of holster compatibility. The thumb break on the trigger guard can be an issue on hammer-less.

Altamont boot grips. Lots of "meat" for a good grip. Very concealable. If you want a little extra purchase, get them in checkered form.

No reason for me to post any pictures, because the ones on Altamont's web site are better than I could provide.

Here are the Badgers on my 66-2 (I'm pretty sure they're Badgers).

Here is the same 66-2 wearing Ahrends tactical combats. I prefer these.

This is great information in case I want to change stocks on any of my 2" K frames - I don't even think about concealing a 4" K frame. YMMV and for many I know that it does.

I have one question:

most important an exposed backstrap

Why is the exposed backstrap "most important"? I have no issue with grips that cover a backstrap. What's the deal?

If it doesn't have to be wood then try these out: PRECISION GUN SPECIALTIES - S&W HIDEOUT REVOLVER GRIPS. Have these on a 2.5 inch 66. Also have Ahrend finger less boot grips on a 2.5 19. both fit and feel great. Former is the the cheapest one, later is the better looking one.
